Introduction
As organizations rapidly adopt AI tools to improve efficiency, decision-making, and automation, a new category of cybersecurity risk is emerging AI-driven third-party supply chain exposure. Most enterprises rely heavily on vendors, cloud providers, software platforms, and data partners; many of which are now integrating AI into their products and services. While AI can strengthen detection, analytics, and productivity for these vendors, it also introduces new vulnerabilities that their client organizations may not fully understand or control.
The challenge is that third-party risk already represents one of the most common entry points for cyber incidents. The addition of AI systems, often trained on external data or dependent on complex software dependencies, can expand the attack surface significantly. As companies increasingly integrate AI-enabled services into business operations, understanding and managing these risks is becoming a critical component of modern supply chain security.
The Expanding Third-Party Attack Surface
Modern organizations rarely operate in isolation. A typical enterprise may rely on dozens or even hundreds of vendors for services such as cloud infrastructure, HR systems, financial tools, cybersecurity platforms, and operational technology. Each vendor introduces potential risk because attackers can exploit the weakest link in the supply chain to reach a target organization.
High-profile incidents have demonstrated how damaging supply chain compromises can be. The SolarWinds supply chain attack, for example, allowed attackers to compromise software updates distributed to thousands of organizations, including government agencies and private companies.
AI adoption can amplify these risks because many AI solutions depend on external models, training data, APIs, or open-source components that organizations do not directly control. If one of these components is compromised, the effects can propagate across the entire supply chain.
How AI Introduces New Supply Chain Risks
AI systems introduce several unique risk factors that differ from traditional software dependencies.
- Model Supply Chain Risks: Many organizations rely on externally developed AI models, either through commercial vendors or open-source platforms. If a malicious actor manipulates or backdoors an AI model before distribution, organizations using that model may unknowingly deploy compromised technology. Researchers have demonstrated that machine learning models can contain hidden behaviors that activate under specific conditions, a concern known as model poisoning or backdooring.
- Data Integrity and Training Data Manipulation: AI systems depend heavily on large datasets. If training data originates from external vendors or publicly sourced datasets, attackers may inject malicious or biased data designed to manipulate the system’s behavior. These data poisoning attacks can degrade performance, introduce bias, or create exploitable weaknesses.
- API and Integration Dependencies: Many AI services operate through APIs or cloud-based integrations. Organizations may connect internal systems to third-party AI platforms for automation, analytics, or generative AI capabilities. If those external services are compromised or experience a security failure, attackers could gain access to sensitive organizational data through the integration.
- Open-Source AI Components: AI development often relies on open-source frameworks, such as machine learning libraries and model repositories. While open source provides flexibility and innovation, it also introduces the risk of malicious packages or vulnerable dependences within the software supply chain.
Operational Risks Beyond Cybersecurity
Supply chain risks related to AI are not limited to traditional cyber intrusions. They can also create operational, reputational, and compliance risks.
For example, if a vendor’s AI system produces inaccurate results due to flawed training data, an organization could make critical decisions based on faulty information. In regulated sectors such as healthcare, finance, or critical infrastructure, this could lead to legal exposure or regulatory penalties.
Additionally, organizations may have limited visibility into how vendors train or manage their AI systems. Without transparency around data sources, model governance, and security controls, companies may unknowingly rely on AI tools that introduce compliance risks or violate data protection standards.
Managing AI-Driven Third-Party Risk
- Vendor Security Assessments: Organizations should evaluate whether vendors use secure development practices for AI systems, including model validation, data governance, and adversarial testing.
- Supply Chain Transparency: Companies should request visibility into how AI models are trained, what data sources are used, and whether open-source dependences are included.
- Software Bill of Materials (SBOM): Security frameworks increasingly recommend maintaining an SBOM to track software components and dependences within systems. This concept may evolve into “AI model bills of materials” that document training data sources, models, and dependencies.
- Monitoring and Continuous Risk Assessment: Third-party risk management should include ongoing monitoring rather than one-time vendor assessments. AI services may change rapidly through updates or retraining cycles, requiring continuous oversight.
- Zero Trust and Data Segmentation: Organizations should limit the data shared with third-party AI platforms and apply zero-trust principles to reduce potential impact if a vendor is compromised.
Looking Ahead
As companies increasingly rely on AI-enabled vendors and platforms, the AI supply chain itself becomes part of the organization’s attack surface. Security leaders must therefore treat AI adoption as both a technology opportunity and a risk management challenge. By strengthening vendor oversight, improving supply chain transparency, and incorporating AI into existing cybersecurity frameworks, organizations can reduce the likelihood that third-party AI systems become the next major entry point for cyber-attacks.
